Hiring eval rubric writer

Build a structured scoring rubric that turns subjective interviews into defensible, repeatable hiring decisions.

Ingredients

  • Job description with 3–5 core competencies
  • Score anchors: 1 (no signal) through 5 (exceptional)
  • Behavioral indicators per anchor per competency
  • Calibration set: 3 anonymized past interview write-ups

Prep

  1. Extract competencies from the JD — cap at 5.
  2. For each competency, write the 3 and 5 anchors first.
  3. Backfill 1, 2, and 4 by splitting the gap.
  4. Run the calibration set through the draft rubric.
  5. Adjust anchors where all three samples land on the same score.

Method

Distribute the rubric 24 hours before the interview loop. Every interviewer scores independently within 30 minutes of the session ending. The hiring manager normalizes scores in a 15-minute sync — any spread greater than 2 points triggers a structured debrief.

Output

A one-page rubric with competency rows, anchor columns, and a summary score formula. Delivered as a Notion template or Google Sheet with conditional formatting on score spread.
